Why talent stays invisible until it's gone

Most organisations don't know who their highest-impact people are until they hand in their notice. The gap is usually in how talent is identified, not whether it exists.

Gut-feel identification

High-potential employees are identified by gut feel and manager familiarity. The same visible people get nominated every cycle. Quiet high performers stay invisible.

No talent-to-role mapping

There is no systematic process for mapping internal talent to critical roles. Succession pools are thin, and internal mobility is low because the right people are never surfaced.

Talent data in silos

Talent data exists in silos across HR systems, making it impossible to get a consolidated view of who is ready for what - and where the critical role risk sits.

How the engagement runs

A fully managed engagement. Your team participates in talent reviews and validation. Everything else is handled for you.

A complete talent map across critical roles and succession pools.

Talent identification data that feeds directly into your workforce planning.

Retention actions prioritised before the risk materialises.

Map talent against roles

Your current workforce is mapped against critical roles using assessment data, performance history, and succession readiness ratings.

We start by identifying the High-Impact Positions in your organisation - the roles where performance variation has the greatest effect on business outcomes. These are not necessarily the most senior roles. They are the roles where the difference between an average and an exceptional performer is most consequential.

For each High-Impact Position, we build a Success Profile that defines what exceptional performance looks like: the behavioural competencies from the Talent Genome, the technical knowledge the role requires, and the experience background that predicts success. This profile becomes the benchmark for identification.

The current workforce is mapped against these profiles to establish a baseline. This shows where the organisation has strong coverage in critical roles, where it is relying on a single high performer with no backup, and where the gap between current capability and the role benchmark is widest.

Assess your high-potential employees

TalentPrint assessment data identifies individuals with the behavioural profile and capability to move into higher-impact roles.

TalentPrint assessments are run for the identified candidate pool using a forced-ranking methodology. Forced ranking requires raters to make real distinctions between behaviours - it eliminates the rating inflation that makes most 360 data unreliable and prevents the assessment from becoming a popularity contest.

The assessment covers three dimensions: behavioural competencies against the Talent Genome, technical knowledge against the role benchmark, and performance track record from the line manager. The combination of all three produces a talent identification score that is significantly more predictive than any single dimension alone.

Candidates are not assessed against a generic high-potential profile. They are assessed against the Success Profile for the specific roles they are being considered for. This means the output is directly actionable - it shows which candidates are ready for which roles, not just who scored highest overall.

Build succession pools

Structured talent review processes produce consistent, evidence-based succession pools for every critical role.

Assessment data is used to populate succession pools for each High-Impact Position. A succession pool is a ranked list of internal candidates with their readiness classification, their key development gaps, and the specific actions that would accelerate their readiness.

We facilitate a structured talent review session with the executive team and HR to validate the pools. The session is data-led - every nomination is supported by assessment evidence, and every challenge to a nomination must be supported by counter-evidence. Opinion without data does not override data.

The pools are stored in TalentPrint and DataHub, which means they are live and updatable. As candidates develop, their profiles are updated. As roles change, the Success Profiles are revised. The succession pool is a living document, not a spreadsheet that goes stale between cycles.

Make internal talent visible

TalentProfile surfaces internal candidates for open roles - reducing time-to-fill and increasing internal mobility rates.

TalentProfile gives every employee a structured profile that captures their skills, experience, development history, and career aspirations. When a vacancy arises, hiring managers can search the internal talent pool before going to market - and the search is based on verified data, not on who the hiring manager happens to know.

Internal mobility is one of the most effective retention tools available. Employees who can see a career path inside the organisation are significantly less likely to look outside it. TalentProfile makes that path visible and makes internal opportunities discoverable.

For HR and leadership, the aggregate view of TalentProfile data shows where the organisation has depth of talent and where it is thin. This informs workforce planning decisions - where to develop internally, where to hire externally, and where the critical dependency risks are.

Identify and manage talent risk

Critical roles and individuals where departure would cause operational disruption are flagged, monitored, and actively managed.

Talent risk is the combination of two factors: the criticality of the role and the replaceability of the individual. A critical role with a single incumbent and no succession coverage is a significant business risk. DataWiz surfaces these concentrations so HR and leadership can act before the risk materialises.

For high-risk individuals - those in critical roles with no internal successor and a flight risk indicator - we design targeted retention interventions. These are specific actions, not generic engagement initiatives. The intervention is designed around the individual's specific retention drivers.

The talent risk picture is reviewed quarterly. As the workforce changes, new risks emerge and old ones are resolved. The quarterly review ensures that the organisation is always aware of its current exposure and has a plan to manage it.

The platform behind talent identification

Four components of the Peopletree platform work together to make talent visible and keep it visible. Each one plays a specific role in the identification and review process.

Behavioural assessment engine

Produces behavioural profiles that reveal potential beyond current role performance. The data that replaces gut feel in talent decisions.

TalentProfile

Internal talent visibility

Structured employee profiles that make skills, career goals, and assessment results searchable across the organisation.

Talent data foundation

Brings together assessment data, succession nominations, and performance records into one layer that powers talent reviews.

Pattern detection and risk flagging

Surfaces patterns across assessment and performance data that manual talent reviews would miss. Flags hidden potential and emerging risk.

BUSINESS VALUE

What changes when talent becomes visible

Each outcome is designed to be sustained, not delivered once and forgotten. Talent visibility is built into your operating rhythm.

High-potential visibility

A complete, data-backed view of high-potential talent across the organisation - not just the people managers already know.

Succession pools built on evidence

Succession pools for every critical role, built on assessment data and structured talent reviews - not manager familiarity.

Talent risk managed proactively

Critical role dependencies and flight risks are flagged before they become vacancies. Risk is visible and manageable.

Internal mobility unlocked

Employees with transferable skills become visible to hiring managers. Internal fill rates increase. External recruitment costs fall.

CASE STUDY

Making talent visible across a 2,200-person technology group

Technology sector - 2,200 employees - 10 weeks - Europe

The group had grown rapidly and had no consistent process for identifying high-potential talent. Succession pools were built on manager familiarity. Critical role risk was unknown. Three senior departures in twelve months had exposed the gap.

Peopletree ran TalentPrint assessments across 400 employees in critical and senior roles, facilitated structured talent reviews in each business unit, and built succession pools using 9-box mapping and readiness scoring. TalentProfile was deployed to surface internal candidates for open roles.

The group had a live talent map across all critical roles within ten weeks. Succession pools were built on assessment data rather than manager opinion. Internal hiring increased by 34% in the following two quarters, and three critical role vacancies were filled internally.

COMMON QUESTIONS

Talent Identification | Find Your Best People

How is this different from a standard succession planning process?

Most succession planning starts with manager nominations - which means the same visible people get nominated every time. Our process starts with assessment data. Behavioural profiles are built first, then talent reviews are run against that data. The result is succession pools built on evidence, not familiarity.

What does the TalentPrint assessment actually measure?

TalentPrint measures 60 behavioural competencies across the Talent Genome framework. It identifies how effectively a person demonstrates each competency - not just whether they have the skill, but how consistently and effectively they apply it.

How long does a talent identification engagement take?

A standard engagement runs six to ten weeks from kickoff to a live talent map. Larger organisations or multi-country engagements are phased across twelve to sixteen weeks.

Do employees know they are being assessed for high-potential identification?

Assessment deployment is transparent. Employees complete the assessment knowing it is part of a talent identification process. Transparency improves engagement and completion rates.

What happens to the talent data after the engagement?

All talent data is stored in DataHub and remains accessible for ongoing succession planning, talent reviews, and future assessments. The talent map is a living document, not a one-time output.
